When I reflect on Meta's engineering culture, I realize they weren't training us to be "Software Engineers"—they were molding us into Product Engineers, whether we recognized it or not.

  1. Outcome-Oriented: Focused on delivering measurable user and business value, not just shipping features.

  2. Cross-Functional Expertise: Comfortable working across multiple domains—backend, frontend, infrastructure—and understanding how they connect.

  3. Customer-Centric: Engages directly with user feedback and incorporates it into technical decisions.

  4. Experimentation-Driven: Treats every feature as a hypothesis to be tested and validated.

In my opinion, there's no such thing as a Junior Product Engineer. The role inherently requires experience, technical breadth, and the ability to think strategically about product goals.

The Meta Engineering Crucible

Meta's engineering culture is world-class, and even if you join as a mediocre engineer, surviving there for two or more years will transform you into one of the best in the industry.

But it's not easy—far from it.

The way they evaluate engineers is unlike anything I'd experienced before. Many people have PTSD from PSC (Performance Summary Cycle), and for good reason. It doesn't matter if you wrote 10,000 lines of code in six months; if you didn't deliver enough impact, you weren't meeting expectations.

Here's what makes Meta's engineering culture so unique—and why it produces some of the best engineers in the world:

  1. Impact Over Outputs: Writing a lot of code isn't enough. You need to show that your work moves the needle for users or the business.

  2. Better Engineering: It's not just about delivering impact; it's about delivering good code. Did you add tests? Resolve incidents quickly? Lead postmortems? Refactor critical parts of the codebase?

  3. People Skills: Being technically brilliant isn't enough if you're a jerk to your team. Meta evaluates how well you collaborate, mentor others, and contribute to team morale.

  4. Providing Direction: You're not just there to knock out tickets from a backlog. You're expected to create meaningful work for your team by coming up with ideas, setting direction, and acting as a peer to your manager.

Meta lives by the mantra that "a great idea can come from anywhere." Titles don't matter; ideas do. And because levels aren't externally visible, you might be working with an E7 engineer (Staff+) or a junior engineer without even realizing it.

But here's the catch: this environment leaves very little room for error. If you can't consistently deliver across all these dimensions every six months, you're managed out—quickly. That's why many engineers churn out within their first year. But if you survive? You leave as one of the most cracked engineers in the world.

The Output Trap

The scene happens in tech companies every day: an engineer walks into their manager's desk and confidently declares, "I want to build this feature—it'll increase activation rates by 20%!" The manager leans forward, intrigued but skeptical, and asks the million-dollar question: "How? Why?"

And that's where most engineers stumble.

They've pulled a number out of thin air, based on gut feeling rather than data. They're focused on outputs (shipping features) rather than outcomes (delivering measurable impact).

I fell into this trap when I first joined Meta. I'd propose features based on what I thought would be cool to build, not what would actually solve user problems. My impact estimates were guesses, not grounded in reality.

But during my time there, I developed a system that transformed how I approached engineering projects: a six-step process that takes you from vague claims to data-driven impact.

This framework isn't just theoretical; it's battle-tested in one of the most demanding engineering environments in the world. Let me walk you through it.

The Impact Estimation System: A Real-World Story

Before I dive into the framework, let me share a story from my time at Meta that illustrates its power.

Our team was responsible for an onboarding flow that was struggling to convert. A lot of users were entering the top of the funnel, but not enough were finishing it. I don’t remember the exact numbers—it’s been years—but directionally, I recall the completion rate hovering around 40%. That meant roughly 60% of users who started onboarding never made it to the end. If the math doesn’t fully add up, that’s why—I’m pulling this from memory, not a dashboard.

My manager asked the team to dig in and propose solutions.

Most engineers at any other company would’ve jumped straight to feature ideas: "Let’s add a progress bar!" "Let’s gamify it!" "Let’s redesign the UI!"

But engineers at Meta take a different approach. Here’s how it plays out.

Notice the specificity here. You don't vaguely claim "users will like this more" or "this should improve the experience." You make a precise prediction based on existing data from a comparable segment (iOS users).

Step 4: Estimate the Lift

Next, we quantify the potential impact:

  • Current Android Users at Step C: 100

  • Current Drop-Off Rate: 50% → 50 users fail.

  • Expected Drop-Off After Fix: 10% → 10 users fail.

  • New Activated Users: 90 (vs. 50 before).

Calculation:

  • Activation Rate Improvement: (90 − 50) / 50 = 80% increase for Android users.

  • Overall Activation Lift: If Android represents 30% of total users, the global activation rate increases by 24% (80% × 30%).

This was a rough estimate, but it was grounded in data—far more credible than guessing "20%" because it sounds good.

Step 5: Present Your Case to Stakeholders

With your impact estimate in hand, you present your case using the 💪 BiCEPS framework:

  1. Business Impact: "Fixing this bug could increase global activation by 24%."

  2. Confidence: "Logs show 50% of Android users crash here, and iOS has a 10% drop-off with modern APIs."

  3. Effort: "1 day to update the API + 1 day of dogfooding."

  4. Prioritization: "This addresses our biggest drop-off point in the onboarding funnel."

  5. Scalability: "Prevents future Android crashes and establishes a pattern for graceful failure handling."

Step 6: Deliver and Measure

After implementing the fix:

  • Android activation rates jumped from 50% to 90%.

  • Global activation rates increased by 18% (Android accounted for 40% of users).

But don't stop there, if you want to maximize impact:

  • Document the fix: Write down what you fixed, how you fixed it, and the impact your fix had. Use this document to advertise your work and for performance evaluation period.

  • Prevented Recurrence: Updated linter rules to flag deprecated APIs.

  • Shared Knowledge: Presented findings team-wide, turning a bug fix into an engineering standard.

This approach didn't just solve one problem—it created a multiplier effect that prevented similar issues across the organization.

From Engineer to Product Engineer: Applying the Framework

The story above illustrates the power of outcome-focused thinking. But how do you systematically apply this framework to your own work? Here's how to integrate it into your engineering practice:

1. Start with the Funnel

Before proposing any solution, map out the user journey. Identify where users drop off and focus on the biggest opportunities:

  • For User Products: Track conversion, activation, and retention funnels.

  • For Developer Tools: Monitor adoption, usage frequency, and time saved.

  • For Infrastructure: Measure latency, error rates, and resource utilization.

Always ask: "Where's the biggest drop-off or inefficiency?" That's your starting point.

2. Correlate Data Sources

The magic happens when you connect different data types:

  • Technical logs reveal what is happening (crashes, errors).

  • User behavior shows how people interact with your product.

  • User feedback tells you why they make certain choices.

When these align to tell a coherent story, you've likely found a real problem worth solving.

3. Use Historical Data for Estimates

When estimating impact, never pull numbers from thin air. Instead:

  • Look for analogous situations: "When we fixed a similar issue last year, we saw a 15% improvement."

  • Use segment comparisons: "Web users convert at 70% here, but mobile is only 40%."

  • Apply industry benchmarks: "The average e-commerce site sees a 2% increase in conversion for every second of page speed improvement."

Ground your estimates in reality, not optimism.

4. Think Beyond the Fix

A Product Engineer doesn't just solve individual problems—they create solutions that scale:

  • Documentation: Make your solution discoverable for others.

  • Tooling: Build frameworks that prevent similar issues.

  • Education: Share your approach so others can apply it.
